We hadn't activated our JR passes nor booked tickets, so we did so at Odawara - a small city an hour from Hakone - and got seats on the 2:08 Shinkansen to Kyoto.
We therefore had a few hours to kill, so wandered up to the castle around 800m away - only to find a big dance festival on all over the castle grounds, with bright costumes and people of all ages taking part. The castle itself was built around 1600, and the lords in charge got a bit big for the Capital, so they quashed their rule around 150 years ago. Lots of interesting memorabilia and good signage in English.
The Shinkansen was great - you can really feel these trains move - along with a trolley service offering beer, wine, ice creams etc. The 340km journey took just on 2 hours with a couple of stops.
We found our delightful accomodation- a 2 bdrm townhouse called the Tsumugi Inn down a tiny alley, by meeting our hostess at the local Lawson, and she guided us to our room and gave us a tour. It had absolutely everything we could need, including a coffee pod machine and ample pods. We ate at a great ramen place down the road.
